We studied how independent Denver-metro plumbing shops actually run, put a dollar figure on each leak, and build only what pays for itself.

Where plumbing shops leak money

  • Calls nobody catches. The owner's cell is the whole intake system, and it loses to gravity: crews in crawl spaces, phones on truck seats, burst-pipe calls at midnight. Most callers who hit voicemail do not leave one; they dial the next plumber. On the modeled shop this is the single biggest line, and it is revenue that was already ringing.
  • Single-option quotes. A water heater quote with one number gets a yes or a no. Good, better, and best options on the same ticket lift the average sale, because some customers take the better option when someone bothers to offer it. Most small shops quote one number because the pad has one line.
  • Windshield time. Dispatch built on who is free instead of who is close sends trucks across the metro while jobs wait ten minutes from the last one. Add the supply-house runs that a stocked truck would have skipped, and the field day quietly gives up billable hours.

The rest of the list is familiar: estimates that go quiet after the first send, parts pulled from the van and never billed, and the owner's evening paperwork pile. Most independent plumbing shops still run on a paper estimate pad, handwritten job tickets, and QuickBooks keyed by hand after dinner. It works, which is exactly the problem: it works right up to the size where the owner becomes the bottleneck for every quote, every invoice, and every schedule change. That is the ceiling, and it is made of paper.

The fix is not one giant software project. The assessment sequences it in payback order: which piece of the paper stack to replace first, what a basic field service platform already solves for a few hundred a month, and which gaps stay open no matter what you buy. Every step frees owner hours before it earns a dollar.

Every build deploys into accounts you own. Whether your customer data can touch an outside AI service is your call, asked before we build anything, and we design around your answer.

Your real number comes from your own call log, estimate pad, and job tickets, which is what the assessment establishes.

Another missed-call pitch. How is this different?

You have probably heard the missed-call number from five AI phone vendors this year, and they all want to sell you the same receptionist. We are not selling one. The assessment measures YOUR miss rate off your own phone records, prices what it costs you, and then tells you which answering option fits your call mix, including the cheap ones. If your volume does not justify the tool, we say that. Call capture is just one of the leaks we check; the quote, dispatch, and paperwork leaks usually add up to more.

We run everything on paper. Where would we even start?

Paper shops have the widest gap and the simplest first steps. Sometimes the honest first move is basic field service software, which we help you pick and set up rather than build around. The assessment sequences it: what to buy, what to configure, what to build, and what to skip, in payback order. Nobody has to learn everything at once, and the first fix usually pays for the rest.

What is the single-option quote costing us?

When a water heater quote goes out with one number on it, the customer says yes or no to that number. Shops that quote good, better, and best options on the same ticket see meaningfully higher average tickets, because some customers pick the better option when they are shown one. On the modeled shop that gap is worth roughly $87K a year. It is a pricing habit plus a template, not a software project.

Will this replace my plumbers or my office coordinator?

No. The software answers phones after hours, chases estimates, and moves ticket data so nobody re-keys it. Your plumbers still turn wrenches, your coordinator still runs the day, and you still price the big jobs. The point is to stop the owner doing paperwork at 9pm and the crew burning hours at the supply house, not to cut anyone.

What we left out. The missed-call and cold-snap-peak numbers come from aggregators that pool several vendors' data, so we treat them as directional and replace them with your own call-tracking report before any dollar figure is final. Our labor and code figures grade higher because they trace to the state board and the BLS. If a number is only as good as a vendor's blog post, we say so.
